The Incumbent’s Advantage in an Age of Disruption : Disruption is usually portrayed as an extinction event for established companies. New technologies arrive, old business models collapse, and incumbents—burdened by factories, systems and decades of investment—are supposedly destined to lose to nimbler entrants. Reality is more complicated.

The problem for traditional firms is not simply technological obsolescence; it is capital irreversibility. An automaker cannot discard an entire manufacturing ecosystem because electric vehicles have emerged, nor can a bank replace decades of core infrastructure overnight. The sensible response is therefore not abrupt reinvention, but **strategic migration**.

Toyota’s long commitment to hybrid technology illustrates one approach: use existing manufacturing capabilities while progressively building competence in a new technological regime. Microsoft offers another. Rather than abandoning its installed base of enterprise software, it used that customer access to build a cloud business alongside it. In both cases, legacy assets became bridges rather than barriers.

This requires what management scholars call organisational ambidexterity—the ability to exploit mature businesses while
simultaneously exploring new ones. It also requires modular investment: replacing those parts of the value chain where new technology creates decisive advantage while retaining assets that remain productive.

The greater danger is psychological rather than technological. Sunk investments can encourage denial; enthusiasm for disruption can encourage reckless abandonment. Incumbents should do neither. Their task is to identify what must be destroyed, what can be adapted, and what remains an advantage. The winners of technological transitions are not necessarily those without legacy. They are those capable of **making legacy evolve faster than it depreciates**.
